The paperwork isn't the bottleneck. Your process is.

I've stood at enough aerospace stations to know what a paperwork bottleneck looks like from the inside. Operators waiting on travelers that haven't been signed off. Quality engineers buried in deviation reports that should have been caught three workstations upstream. Auditors arriving to find a mountain of binders someone stayed until midnight to assemble – half of which contradict each other.
Everyone feels the pain. GroundControl and others are pushing to digitise aerospace traceability, and the industry is nodding along. But here is an uncomfortable observation: the paper isn't the problem. Your process is the problem. The paper is the symptom.
Why the paper exists
Paperwork in aerospace manufacturing is almost always a proxy. It stands in for control you never built into the process. When an operator has to stop, pull out a form, and document what they just did – that's evidence someone didn't trust the process to produce a conforming part without a human afterwards verifying and recording.
I've audited plants where the documentation layer is thicker than the work instructions. You ask why a particular signature is required. Nobody can tell you. It was added after a defect six years ago. The root cause was never actually fixed through proper A3 or 8D – the signature
was the fix. Now it's permanent.
This is how paper accumulates. Every nonconformance, every customer complaint, every audit finding generates a new form, a new checkpoint, a new layer of evidence. Nobody goes back and asks whether the original process was properly controlled. They just add paper to the pile.
Digitising a broken documentation process doesn't fix it. It makes it faster. You propagate errors faster too.
When evidence generates itself
At Airbus, I implemented Routing Verification KPIs – embedded verification gates at each routing stage that confirm the work was done correctly before the part advances. The operator doesn't document the work. The system does, because the gate won't clear without the evidence already captured.
Internal lead time dropped 97%. Not because we removed steps. Not because we cut corners on compliance. The evidence was being generated at the point of execution, by the controlled process itself. There was no backlog because there was no separate documentation activity to fall behind on. PFMEA-driven risk controls, dimensional checks, torque values – all of it became data captured at the moment of work completion.
When the EASA auditor arrived for the next cycle, the documentation was already done. Every routing step, every verification gate, every piece of traceability evidence – timestamped, accurate, pulled from the process record. Audit findings dropped 50% in a single cycle. Not because we got better at preparing for audits. Because the process had already done the work for us.
The best traceability system is a controlled process. Everything else is just paper.
The tax of treating compliance as a separate layer
Most aerospace manufacturers run compliance as a parallel process to production. Manufacturing does the work. Quality checks the work. Documentation records the work. Three activities. Three teams. Three opportunities for error, latency, and drift.
I've seen plants where the paperwork was pristine and the process was chaos. Beautiful travelers, perfectly formatted, every signature in place – and a first-pass yield that would make a furniture factory wince. The documentation told a story that bore no relationship to reality.
Error propagation is the hidden tax. Every transcription step is an opportunity to introduce error. The operator's record gets transcribed into the quality system. The quality system gets transcribed into the customer report. Each handoff loses fidelity. By the time the traceability record reaches the customer, it may have drifted significantly from what actually happened on the floor – and nobody can tell because there's no single source of truth.
Digital traceability platforms address part of this. Digital records reduce transcription errors and speed retrieval. But if the underlying process still requires a human to stop building and start documenting as a separate cognitive task, you've simply moved the bottleneck. Faster. Still a bottleneck.

I've seen what happens when you stop adding paper and start building evidence into the process itself – lead time collapses, audit findings evaporate, and the documentation takes care of itself because it was never the real work. The real work was always building the part right.
