Transform the way the company works — not just the tools it uses.

Executive-led redesign of operations, quality and AI adoption for companies that need a measurable step change, not another initiative.

WHO THIS IS FOR

Leadership teams of established manufacturing and complex operations.

CEOs and owners, COOs and operations leaders, plant and multi-site managers, quality executives, boards and investors running transformation, integration or recovery programmes.

Growth outran the system

The company grew, but processes, decision paths and coordination did not keep up. Reporting multiplies; accountability blurs.

The same problems return

Repeated defects, complaints, escalations or audit findings expose structural weaknesses that firefighting never fixes.

AI without change

Pilots and tools exist, but nothing substantial has changed. Leadership wants AI, and needs to know which processes to change and how to govern the risk.

Knowledge sits in heads

Critical know-how lives with individuals and in spreadsheets. A launch, acquisition or restructuring makes that a business risk.

DEFINED BEFORE WE START

The outcome is agreed first. Then the work begins.

Every engagement starts with a baseline and a definition of success in business terms — lead time, escaped defects, cost of poor quality, decision speed, audit readiness, adoption of a new capability. If the outcome cannot be measured, it is not the outcome.

The same discipline applies at the end: results are verified against the baseline, and what remains after handover is part of the definition of done. This is how the €2M+ in annualised savings on my results page was validated — with finance, not by quality alone.

THE METHOD

Diagnose. Redesign. Build. Transfer.

PHASE 1

Diagnose

Establish the baseline, expose the real constraint and define the business outcome.

PHASE 2

Redesign

Simplify decision paths, ownership, controls and workflows before choosing technology.

PHASE 3

Build

Implement the process, AI, governance, metrics and training together.

PHASE 4

Transfer

Leave the team able to operate, measure and improve the system without dependency.

Every engagement begins with the business problem and ends with evidence that the new system works.

THREE WAYS IN

One transformation service. Three entry scopes.

Every engagement is scoped to your situation in the first conversation. No public rate card — the scope defines the investment.

ENTRY POINT

Executive Diagnostic

For leadership teams that need clarity before committing: where is the constraint, what is it costing, what would change first.

  • Baseline of the operating model: flow, decisions, quality, data
  • The real constraint, evidenced — not the loudest symptom
  • Quantified opportunity and risk map
  • A sequenced transformation plan your team can execute

CORE ENGAGEMENT

Operational & Quality Transformation

For companies where performance, quality or delivery has to change measurably — and stay changed.

  • Redesign of flow, ownership, decision gates and controls
  • Quality rebuilt as prevention: evidence in daily work, not paperwork
  • Leadership rhythm, metrics and escalation discipline installed
  • Verified results against the agreed baseline

AI-ENABLED

AI-Enabled Operating Model

For leadership that wants AI to change how the company operates — with governance a serious company can defend.

  • Workflows redesigned before automation is chosen
  • Production AI on real work: knowledge, quality evidence, coordination
  • Human authority, verification, audit trail and kill switch built in
  • Measured value per workflow — not pilot theatre

What I need from your side

  • A sponsoring executive — the CEO, owner or COO who owns the outcome and clears blockers.
  • The people who run the work — operations, quality, and the informal leaders the shop floor actually follows.
  • Access to reality — the floor, the data, the complaints, the audit findings. Diagnosis from slideware is not diagnosis.
  • Finance at the table — so baselines and results are owned jointly, and improvement funds itself.

How your operation and data are protected

  • Delivery first. Changes are sequenced and owned so customer delivery is never put at risk — I have led transformations in plants under active customer escalation.
  • NDA and least privilege. Access is scoped to the engagement; your infrastructure is preferred for anything sensitive.
  • Private AI by design. Where AI is involved, it can run entirely on your own infrastructure — the architecture I run in production myself. Nothing has to leave your environment to be processed.
  • Auditable by construction. Decisions, changes and results leave a record an auditor can follow.

Questions leadership teams ask

How is this different from hiring a consulting firm?

You work directly with the person who has carried executive accountability for the outcomes being redesigned — not a delivery team learning on your time. I have led quality and operations in automotive and aerospace, and I build the AI systems myself. The engagement is designed to transfer capability, not to create dependency.

Will this disrupt our operation?

No. The diagnostic phase runs alongside normal operations, and changes are introduced through your own leadership team with clear ownership and rollback paths. Protecting delivery is a design constraint from day one — I have led transformations in plants under customer escalation, where disruption was not an option.

Do we need to be “ready for AI” before starting?

No. The work starts with the business problem and the operating model. Where AI genuinely helps, it is introduced on redesigned workflows with governance and measurement. Where it does not, it is not used. Several high-value improvements typically need no AI at all.

How do you handle confidential data?

Under NDA, with least-privilege access and your infrastructure preferred. Where AI systems are involved, private deployment on your own infrastructure is an option I build in production myself — nothing needs to leave your environment to be processed.

How is success measured?

Against a baseline defined before the work begins. Every engagement starts by agreeing the business outcome and how it will be measured and verified — the same discipline I applied to €2M+ of internally audited savings.
